The honest answer to "GEO versus SEO" is that the framing is wrong, and the 2026 data makes that unusually easy to demonstrate.
This is not a hedge. There is a specific, measurable finding that settles it: brands cited inside AI Overviews receive 35% more organic clicks than competitors who are not cited. The two disciplines do not trade off. One feeds the other. Below is what the numbers actually support, including the statistic everyone quotes that deserves more scrutiny than it gets.
The core difference in one paragraph
SEO competes for a position in a list so that someone clicks through. Generative engine optimization competes for a place inside the generated answer — the synthesized paragraph a user reads instead of clicking. The underlying work overlaps heavily, because generative engines retrieve from search indexes. The target does not.
A practitioner in r/GenerativeSEOstrategy framed the distinction about as well as anyone:
"SEO optimizes to rank and get the click. GEO optimizes to be the source an AI cites, where the user might not click at all. Same foundation, different target."

Volume versus value: the asymmetry that defines the decision
Here is the tension that makes the question hard. The two channels are wildly mismatched in size and in quality.
On volume, it is not close. Ahrefs' analysis found AI search accounted for about 0.5% of traffic. For nearly every business, traditional search remains the overwhelming majority of discovery.
On value, it is also not close — in the other direction.

Watch out
Read the "23x" number carefully. Ahrefs' 0.5%-of-traffic-to-12.1%-of-signups gap is real, but a large part of it is selection, not channel magic. People who ask an AI assistant to compare vendors are further down the buying journey than someone typing a broad query into Google. You are not converting them 23x better because AI traffic is enchanted — you are seeing them later. "Conversion rate" is also defined differently across every one of these studies: some measure form fills, some purchases, some product signups. The direction is trustworthy. The multiplier is not a forecast.
The practical read: GEO does not replace your traffic. It captures the highest-intent slice of it.
The zero-click reality, and who it actually hurts
The pressure on SEO is real and worth stating plainly.
SparkToro measured 68% of US Google searches as zero-click in 2026. The share of searches producing at least one click fell 9.51 percentage points between 2024 and 2026 — a 22.9% decline. Where an AI Overview appears, Bain & Company put the zero-click rate at 83%. In Google's AI Mode it reaches 93%.
The CTR damage is equally blunt: on queries showing an AI Overview, organic CTR fell 61%, from 1.76% to 0.61%.
Read in isolation, that looks like an argument for abandoning search. It is not, because of how the outcome splits:

Brands cited in AI Overviews see 35% more organic clicks and 91% more paid clicks than competitors who are not cited. The AI Overview does not destroy clicks uniformly — it concentrates them on the cited.
That single finding reframes the whole debate. The AI Overview is a winner-take-more surface. Your SEO investment determines whether you are eligible to be cited; your GEO work determines whether you actually are. Cut either one and the other underperforms.

Two of these deserve elaboration.
Content shape. Long narrative introductions are an SEO habit that actively hurts citation. Models extract clean, self-contained statements. A section that opens with a direct one-sentence answer and then elaborates is far more citable than one that builds to its conclusion. This costs nothing to change and is the highest-leverage writing adjustment available.
Off-site lever. SEO taught a generation of marketers to chase backlinks. Generative engines lean on consensus sources — industry publications, comparison pages, forum threads — and will cite those over your own domain even when your page is better. The work shifts from "get a link" to "make sure the answer about you exists where the model already looks." Note that manufacturing these is explicitly counterproductive: Google's guidance calls out seeking inauthentic mentions as ineffective, and its spam systems target the practice.
A budget framework that does not require guessing
Allocation should follow the state of your foundation, not a trend.
If your SEO is weak — pages render client-side, canonicals are inconsistent, you do not rank for your core commercial terms — put close to everything into fixing that. Generative engines retrieve from search indexes. A site that cannot be crawled or ranked will not be cited no matter how quotable the prose is. GEO spend here is spend on a foundation that will not hold it.
If your SEO is solid, shift an incremental 20-25% toward GEO-specific work: entity consistency, answer-first restructuring of your highest-intent pages, and third-party presence in the sources that cover your category.
If you are in a high-consideration B2B category, weight it higher. Those are the buyers most likely to be using AI assistants to build a shortlist, and the conversion asymmetry hits hardest where the research phase is longest.
The shared foundation, in priority order
Do these first regardless of your split. Every one improves both disciplines at once:
- One canonical host. Pick www or non-www, redirect permanently, and make canonical tags, sitemap and internal links agree. Split hosts split ranking signals — we found this exact bug on our own site.
- Server-render your content. If it only appears after JavaScript executes, assume some crawlers miss it.
- Allow the AI crawlers in robots.txt: GPTBot, OAI-SearchBot, PerplexityBot, ClaudeBot, Google-Extended.
- Fix zero-click pages. Any page with impressions and no clicks has a title and description problem, not a ranking problem.
- Lead every section with the answer. Then support it. This serves featured snippets and AI citation identically.
- Put real numbers and named sources in the content. Specific, verifiable claims get quoted; adjectives do not.
So which one should you actually invest in?
Both, in sequence, with SEO as the prerequisite rather than the alternative.
The framing that gets businesses into trouble is treating this as a portfolio reallocation — moving budget from search to AI because the headlines say search is dying. The zero-click numbers are genuinely alarming, and the CTR collapse on AI Overview queries is real. But the 35% click advantage for cited brands says the surface is redistributing clicks toward whoever did the work, not eliminating them.
The businesses that will struggle are not the ones that invested in SEO. They are the ones that stopped.
